Improving productivity through competence and commitment

It is my firm belief that the vast majority of people come to work to do the right thing by your business, you, their boss, and themselves.   Of course, there are always some which are there to test us, and in my opinion, hone our leadership skills.  However, when it comes to employee productivity, my observation is 99 times out of 100 the problem is not the employee, but rather the leader.

When we have people working for us who are underperforming, the first place we need to look is in the mirror.

One of my mentors puts it very bluntly “you get the staff you deserve”. 

Have you ever said, “I’m going to sack them all and start again”?  Well, you can.  Do it, move on and build a new team.  Here’s the kicker though, if your leadership approach doesn’t change, you’ll likely be in the same place again, with the same sort of under-performing team in a very short while.

Research has shown that good people leave a business because of the leader. I also firmly believe that non-committed people stay in business because of the leader. Usually the good leave and the underperformers stay for the very same reason. 

The reason high-performers leave and non-committed employees stay is non-management of the non-committed employee.

The star performers in your organisation want to be surrounded by people who are also competent and committed. When everyone in the team is committed to the company mission, people come together in service of the mission and it creates the conditions for a high-performance environment.

However, what typically happens in an organisation is the one or two highly competent and committed employees are the ones who end up picking up the slack for the rest of the team. When the owner and/or management team of the business leave this to run unchecked, high-performers become frustrated and resentful about the lack of leadership. At some point they decide it’s not worth it and they walk.

Conversely, the non-committed employees see they can keep getting away with whatever they are doing or not doing. As they have no desire to do more than what they are currently doing, and management are tacitly endorsing their behaviour by saying nothing, these people are practically jumping for joy.

What non-management of non-committed employees looks like.

  • Poor performance is not managed,
  • Poor behaviour is not addressed,
  • There is a lack of clarity around expectations for what is supposed to be achieved and by when.
  • Employees don’t feel a part of something that is bigger than themselves. They don’t see how they’re contributing to the overall mission of the company.

When you, or your leadership team, consistently turn a blind eye to what is going on within the team, your high-performers quickly lose respect for you and your company. Your or your leadership team are not actually leading, because you’re letting the non-committed person get away with murder! Your non-committed employees know this, and use your inaction to their advantage.

The Competent and Committed Leader

A productive, high-performance culture starts with us – the leaders.  I encourage you to review the following traits of competent and committed leaders, and reflect on to what extent are you actioning these in your day-to-day.

The Competent Leader

Among many other things, the competent leader is able to:

  • Share her vision so that the team are fully engaged and enrolled
  • Clearly explain her goals and plans
  • Explain how her teams’ roles fit in with those goals plans and vision
  • Effectively and consistently provide feedback to her team members
  • Inspire her team to achieve
  • Provide focus for her team
  • Create a culture that is conducive to achieving goals plans and vision
  • Takes ownership for everything that happens
  • Monitors her teams’ feelings and morale and create a positive team environment
  • Provide a bright future for her team by offering development opportunities for current and future roles
  • Empower her team to achieve their fullest potential

How many of those could you confidently say, “Yes, I am that competent a leader”? On the other hand, how many would you say, “I acknowledge my leadership competence ranking needs some improvement”?

The Committed Leader

Jean-Paul Sartre says, “Commitment is an act, not a word.”

We all know that commitment to any effort or cause is a major predictor of success or failure.  However, it’s more than simply saying ‘I’m committed’. It’s even more than action for action’s sake. To explain what I mean, let’s look at a traditional breakfast of bacon and eggs.

Bacon and eggs is a great example of the difference between contribution and commitment. The hen contributes but the pig is 100% committed to the cause of providing us our meal.

When it comes to leadership, it’s not a just about getting it’s started; it’s about consistently doing what’s needed to be done, in order to see it through until success is achieved. (Action + Attitude)

How much leadership commitment do you have? 

  1. How much do you recognise that your behaviour and actions are a direct reflection of your team’s behaviours and actions?
  2. How much do you recognise how much you influence those actions and behaviours?
  3. How well do you take full ownership for everything that happens in your business?
  4. How much do you ensure that your team has all the time resources, financial resources, physical resources and emotional resources they need to fulfil their role?
  5. How willing are you to make and act on some tough decisions?
  6. How constant and consistent is your message?
  7. How well do you hold yourself accountable? (A good measure of that one is how well you hold other’s accountable?
  8. How well do monitor progress to ensure success? (Or do you just give someone a job to do and leave them to it ‘because they’re very capable’ – that’s abdication not delegation
  9. How well are we focussed on the outcome rather than the activity?
  10. How aware are you of what the problem really is, rather than ‘fixing’ the symptom?

How many of those characteristics could you confidently say, “yes that’s how committed a leader I am”? On the other hand, how many would you say, “I acknowledge my leadership commitment ranking needs some improvement”?

Great leadership requires you to look in the mirror and understand how you are influencing and impacting people.  The more you reflect on your own leadership competence and commitment, own your current leadership competence and commitment ranking and take strong action to improve it, the higher you will move up the scale of leadership competence and commitment.

And as you move, you’ll improve your ability to influence and impact your people to move up the scale to being both committed and competent.  Then not only will you have an incredible team, which you’ll rightfully deserve, you’ll also have the results you want too.
